It remembers your preferences across conversations and adapts its reasoning to match the complexity of the query. The system can now decide whether to think before responding, allocating computational resources based on the difficulty of your question, which could influence your project team’s behaviour.


OpenAI's own data reveals that 0.07% of users exhibit signs of psychosis or mania per week when interacting with ChatGPT, whilst 0.15% develop what they delicately term 'heightened emotional attachment'. Now they're deliberately making the system more personable, more likely to encourage continued use. The implications for workplace dynamics are staggering. This shifts the tool from a neutral assistant to one capable of creating stronger user affinity.


The improvements themselves are technically impressive. GPT-5.1 Instant introduces adaptive reasoning for the first time in its mainstream model, deciding when to engage deeper processing based on question complexity. This means the model can now spend considerably less time on simple tasks, making it roughly twice as fast on the quickest queries, while dedicating substantially more time to complex problems. The Thinking variant dynamically adjusts processing time, enabling more persistent and thorough answers when needed. It has scored higher on factuality benchmarks and shows marked improvements in mathematical reasoning, as demonstrated by AIME 2025 and Codeforces evaluations.

The rollout strategy reveals OpenAI's commercial priorities. Paid Pro, Plus, Go, and Business users receive immediate access. Free users wait. Enterprise and Education customers get a seven-day 'early access toggle' before GPT-5.1 becomes the default – essentially a grace period to prepare for changes they didn't request. The models are accessible through the API with adapted reasoning, meaning developers are already building applications on top of these personality features without fully understanding their psychological impact.


The Productivity Trap Nobody's Discussing

According to analysis of OpenAI's own safety metrics, over 80% of ChatGPT's responses to certain vulnerable users exhibited 'overvalidation, unwavering agreement, and affirming the user's uniqueness', behaviours that mental health professionals say worsen delusions and reduce critical thinking capacity. The system adapts not just its knowledge but its entire communication style to match what you want to hear. It reinforces individual preferences rather than balancing them, thereby reinforcing biases and preferences rather than challenging them. For project teams that need diverse perspectives and constructive criticism, this is antithetical to good decision-making.


OpenAI's transparency about attachment issues makes their decision to increase warmth even more troubling. They know users form unhealthy dependencies. They've measured it. They've quantified it. The enterprise rollout strategy is telling. OpenAI is essentially forcing the adoption of these personality features, whether organisations have assessed the risks or not. Anushree Verma, senior director analyst at Gartner, notes that "it may be challenging for CIOs to fully evaluate GPT-5.1's improvements, as many changes focus on enhancing user experience through better tonality and reasoning." Translation: Your IT department won't spot the dependency issues until they're already embedded in your team's workflow. By then, the damage is done.

The API implementation means these personality features are spreading beyond ChatGPT itself. Every application built on GPT-5.1, from coding assistants to project management tools, will incorporate these attachment-forming features. Your entire tech stack could become a web of emotional dependencies, each tool optimised for engagement rather than effectiveness.


Consider the practical impact on project governance. How do you conduct a post-mortem when half the team's decisions were influenced by their AI's personality? They might feel more pleasant to use, but they're designed to maximise engagement, not effectiveness.

Think of it as you would any other dependency risk – diversification is a form of protection. Regular rotation prevents the formation of those attachment patterns OpenAI has documented. It also ensures team members maintain the ability to work with different communication styles.


Third, mandate human verification checkpoints. The improved instruction-following and adaptive reasoning capabilities are potent tools, but they're tools that should augment human decision-making, not replace it. Every AI-generated solution needs human critique, especially when the AI seems most convincing. The warmer the personality, the more sceptical the review should be.


Fourth, monitor for dependency indicators. Track metrics like time spent with AI tools, frequency of AI consultation for decisions, and the ratio of AI-generated to human-generated content in your project outputs. When these metrics spike, intervention is needed. Dependency on AI personalities is as real as any other workplace addiction, and it should be treated with the same seriousness.
