Three contractors, one empty cab
Bedrock Robotics announced on 17 August that its fully autonomous excavators are now working on critical infrastructure sites for three named general contractors. The San Francisco startup is running a Nevada water treatment facility project with Sundt Construction, a multi-million cubic yard earthwork site in Texas with Champion Site Prep, and a 1.2 million cubic yard civil sitework project with Zachry Construction.
This marks the company's first operator-out deployments on active commercial jobsites, a step up from the supervised trials it had been running since emerging from stealth just over a year ago.
The technology, called Bedrock Operator, retrofits existing excavators from 20 to 80 tonnes with sensors and compute hardware in a same-day installation, rather than requiring purpose-built machinery.
CEO Boris Sofman, who holds a PhD in robotics from Carnegie Mellon and previously led Waymo's self-driving trucks programme, described the safety architecture behind the operator-out step. "Our sensor suite and machine learning models are designed with safety in mind and have been rigorously tested in real-world environments and in simulation," he told Construction Dive. "Our sensor layout gives the machines a 360-degree field of view, eliminating the dangerous blind spots for human operators. These machines will only operate autonomously in conditions that have been approved, and if the system detects any faults, it pauses work and comes to a stop."
Why this is a production story, not a demo
Construction technology has produced plenty of striking autonomy demonstrations over the past three years. What separates Bedrock's announcement is the volume and the customer language around it.
Sundt CEO Cade Rowley framed the deployment in terms of measurable operational value rather than novelty. "Our partnership with Bedrock Robotics is helping us tackle some of the challenges that matter most in construction: making schedules and costs more predictable, getting more consistent use out of our equipment, and allowing our skilled crews to focus on the work where their experience matters most," he said. "AI is creating opportunities in our industry that we could not have imagined just a few years ago, both in the office and in the field."
On an earlier Southwest Sundt project, before the operator-out milestone, Bedrock's excavators had already moved more than 65,000 cubic yards of material by loading human-operated dump trucks in the same workflow used on manual sites.
Eric Cylwik, Sundt's director of innovation, put the labour case plainly. Moving that volume of earth, he said, "is something a team of people would have to be doing, super routine, in the sense that it's a very similar task 12 hours a day, seven days a week. It's a very intense schedule." He added that removing the repetitive digging task from operators' lists "unleashes our operators to do the more challenging and critical associated work."
The labour shortage is the demand signal
Bedrock's expansion lands directly on the construction industry's most persistent constraint. Associated Builders and Contractors estimates the sector needs roughly 349,000 net new workers in 2026 alone, climbing to 456,000 in 2027 as spending accelerates, with equipment operators named specifically among the trades in shortest supply.
Large, remote infrastructure sites, the kind Bedrock has targeted first, struggle hardest to attract skilled operators, and paying a premium to staff them has become routine, a combination of chronic operator scarcity and large uniform earthmoving volumes that is precisely the use case autonomous excavation is built for.
Sofman has been explicit that excavators are the entry point rather than the destination. "Excavators are only the starting point for Bedrock, and we specifically built our technology and infrastructure to extend far beyond a single machine type," he told Construction Dive. "Eventually, we'll expand to other highly used and in-demand machines."
The company's roadmap already points to dump trucks, dozers and loaders, with the longer-term goal of fleets that coordinate across machine types on the same site.
What contractors should actually be evaluating
For firms watching from the sidelines, the relevant questions have shifted from whether autonomous earthmoving works to how it fits into an existing operation. A few considerations stand out from Bedrock's current deployments:
Utilisation, not headcount replacement. Sundt's own figures put Bedrock excavators at roughly 10 per cent of site utilisation, working alongside human-operated machines rather than instead of them. The near-term case is capacity and schedule compression, not a straight labour substitution.
Retrofit compatibility matters. Because Bedrock upfits existing fleets rather than selling new machines, contractors are not locked into a single equipment brand to participate, which lowers the capital barrier considerably.
Site structure favours civil and heavy earthworks first. The current deployments are all large-scale sitework and infrastructure projects with predictable, repetitive digging patterns. Complex, congested urban sites remain a later-stage use case.
Bedrock is not the only bet on autonomous earthmoving
The same week Bedrock announced its operator-out deployments, SoftBank confirmed a $200 million Series A into Gravis Robotics, a rival autonomous excavation firm spun out of ETH Zurich, calling it the largest Series A in construction robotics history. Gravis takes a similar retrofit approach but positions itself as hardware-agnostic across Caterpillar, John Deere, JCB, Hitachi and Volvo machinery and reports deployments across four continents with customers including Holcim and Taylor Woodrow.
Gravis CEO Ryan Luke Johns tied the investment to the same bottleneck Sundt and Zachry are wrestling with. "Whether we are building housing, modernising energy grids, or scaling data centers, every project starts with moving earth," he said. "That foundational work has been the bottleneck slowing down the entire built environment."
Two well-capitalised autonomous excavation companies signing named general contractors in the same week is a stronger signal than either announcement alone. It suggests contractors evaluating this technology now have genuine competitive options rather than a single vendor to take or leave, which should sharpen commercial terms for early adopters on both retrofit cost and data ownership.
The capital behind the bet
Bedrock has raised over $350 million since its 2024 founding, including a $270 million Series B in February that the company said would fund its first driverless deployments. Investors include Eclipse, 8VC and Nvidia Ventures, alongside a personal investment from former Waymo CEO John Krafcik.
Krafcik's endorsement of the founding team, many of whom he worked with directly, has carried weight in a sector where autonomy pedigree is scarce.
"Boris has assembled an extraordinary founding team, many of whom I had the privilege of working with," Krafcik said. "It's an exceptional group with the technical depth, grit and vision to make autonomous construction machines real."
Takeaway
Treat this as the moment autonomous earthmoving crossed from pilot to production, not as another funding-round headline. Three named contractors and an operator-out milestone change the risk calculus for firms evaluating the technology.
Model the labour case around utilisation percentages, not full replacement. Sundt's 10 percent figure is a more realistic planning input than any vendor's long-term vision.
Prioritise retrofit-compatible autonomy for large, repetitive earthworks first. Complex urban sites and mixed-trade coordination remain further out on the adoption curve.
Watch which machine types Bedrock adds next. A move into dump trucks or dozers would signal the company is closer to multi-machine site orchestration than the current single-machine deployments suggest.
