PwC published its 2026 AI Performance Study on 13 April 2026. The headline finding has already started showing up in board decks across multiple industries: 74% of AI's measurable economic value is captured by 20% of companies. That number deserves the attention it is getting. The diagnosis underneath it deserves more.
For AEC firms, the PwC study lands at a particularly inconvenient moment. AI adoption in construction and engineering is accelerating faster than the industry's collective ability to plan against it. The APM data in this week's featured story shows AI fully embedded in 28% of construction project workflows. The PwC numbers suggest that simply adopting AI is no longer the question. The question is whether your firm sits in the 20% capturing the value or the 80% generating activity without returns.
Inside the 74/20 finding
PwC's study surveyed 1,217 senior executives, primarily directors and above, across 25 sectors and multiple regions. AI-driven performance was measured as the combined revenue and efficiency gains attributable to AI, adjusted against industry medians. The study built an AI Fitness Index from 60 management and investment practices, organised across two areas: AI use (how the technology is applied) and AI foundations (data, governance, talent, infrastructure).
The headline numbers are stark:
74% of AI's economic value is captured by 20% of companies.
Leaders generate 7.2 times the AI-driven revenue and efficiency gains of average competitors.
Profit margins for leaders run roughly 4 percentage points higher than peers.
Only 12% of CEOs report AI has delivered both cost reduction and revenue gains.
Joe Atkinson, Global Chief AI Officer at PwC, delivered the diagnosis in the research announcement. The leaders, he said, "point AI at growth," backing that ambition with the data foundations, governance, and talent that make AI scalable and reliable at enterprise level.
The framing has been repeated across the industry press in the week since publication because it captures the structural distinction between the two cohorts.
